Correct me if I'm wrong- [To the rest of The Squad.] -but I believe the plan is widen it to all roles first, just to see if anything significant changes once we're all together. We figure out where to go from there after that.
So we all hold hands and show how good of friends we are, and whatever's making all of this happens goes 'oh no, not the power of friendship!' and lets us go?

Our roles pass on, just like Sanji's did, but we'd have to start from scratch with somebody new.
Well, these roles are given to new people if one of us dies, right? And by my count, if the nine of us each got to pick three people to save, we would be at 36. The nine of us, plus the 27 we'd be saving. And that's really close to the number of people here in the first place.
Maybe it's something like that? Something something 'the last nine remaining win and get to pick who to save, and if those nine are selfless and pick everyone else then it shows true friendship and everyone lives'?

I feel like it's more than just playing until one team lives. It's literally making sure everyone— including the dead— are on the same team.
